The difference between those two outcomes isn't the model. It's not the prompt. It's not even the brand voice.

It's the editing ratio โ€” specifically, whether you're editing between 25% and 45% of the word count.

This is the 25-45% rule. And it's the only number in AI content that actually matters.


What the Data Says

Let me be precise about what "editing ratio" means, because most teams get this wrong.

Editing ratio = (words changed / total word count) ร— 100

Where "changed" includes:

  • Words deleted
  • Words rewritten
  • Words restructured (sentence-level reorganization)
  • Words added that weren't in the original draft
  • It does not include:

  • Formatting changes (bold, headers, lists)
  • Minor punctuation fixes
  • Factual corrections that don't change surrounding text

    Every AI draft ends with some version of "In conclusion, X is complex and requires careful consideration." This is the paragraph that signals "AI wrote this" more clearly than anything else. Replacing generic conclusions with specific, forward-looking statements is 5-8% of the edit.

    3. Repetitive structure (~5-10% of word count)

    AI content follows predictable patterns: problem statement โ†’ three supporting points โ†’ conclusion. Restructuring for variety โ€” inverted pyramid, narrative lead, thesis-first โ€” requires changing 5-10% of the word count.

    4. Missing specificity (~5-10% of word count)

    AI drafts tend toward general statements. "Many marketers struggle with content" becomes "The average marketing team producing 47 blog posts per month struggles with quality consistency." Adding specificity โ€” real numbers, named examples, concrete scenarios โ€” is 5-10% of the edit.

    5. Tone adjustment (~3-5% of word count)

    AI default tone is helpful-neutral. Real brands have edge. Shifting from helpful-neutral to confident-direct, or warm-authoritative, or irreverent-expert requires 3-5% word-level changes that ripple through 15-20% of the reading experience.

    Add those up: 26-45%. That's not a coincidence. That's the structural fingerprint of what needs fixing in AI content.


    The Editing Protocol

    Here's a working protocol for the 25-45% rule. I'm going to walk through each step with before/after examples from real AI content.

    Step 1: The Hedging Pass (Target: 8-12% reduction)

    Remove every hedge that doesn't carry informational weight.

    Before:

    It could perhaps be argued that AI content might somewhat struggle with authenticity, though in many ways this may depend on how the content is ultimately presented to readers.

    After:

    AI content struggles with authenticity. How it's presented determines whether that struggle shows.

    Word count change: 28 โ†’ 13 (54% changed in this sentence, but this is a concentrated example. Across a full piece, hedging removal typically hits 8-12%.)

    The test: Read the sentence without the hedge. If the meaning doesn't change, the hedge goes. If removing it changes the meaning, keep it.

    Step 2: The Conclusion Pass (Target: 5-8% reduction)

    Replace generic conclusions with specific, forward-looking statements.

    Before:

    In conclusion, the 25-45% editing rule is an important consideration for content teams looking to leverage AI effectively. By understanding this principle and applying it thoughtfully, marketers can improve their content quality while still benefiting from AI's efficiency gains.

    After:

    Shift from AI-default (helpful-neutral) to brand voice.

    Edited (After):

    87% of marketers use AI for content creation. Most of them are doing it wrong. The teams getting 3.2x ROI aren't using better prompts โ€” they're using better editing. Specifically, they're editing 25-45% of the word count, targeting the five structural failures in every AI draft: hedging, generic conclusions, repetitive structure, missing specificity, and wrong tone. Fix those five, and AI content performs. Ignore them, and Google's March 2026 core update will do it for you.
