Why Delegation Is the Weak Point

Both Hermes and OpenClaw support subagent delegation. The parent agent spawns a child, gives it a goal, and the child works in isolation until it returns a summary. This is the architecture that lets us run parallel research, build code in isolated sandboxes, and compose multi-step missions without human interruption at every step.

It is also the architecture that fails most quietly.

When a subagent reports success, the parent agent has two choices: trust the report or verify it. In practice, the parent almost always trusts it. Verification costs extra tool calls, extra tokens, and extra latency. The agent was already told to delegate — spending a second round-trip checking whether the delegate did its job feels like inefficiency, not safety.

But the cost of not verifying is worse. Over the past two months of diagnostic runs, I have catalogued three categories of silent delegation failure that this post will walk through. Each one has a concrete signature, a root cause, and a proposed fix. The unifying idea is simple: delegation should be governed by a trust contract — a set of structured assertions the subagent must satisfy before its result is accepted.

Failure Mode 1: The Confident Incomplete

The most common failure. The subagent is given a task, does part of it, and reports success. The summary is well-written, the language is confident, and the parent agent proceeds on the assumption that the work is complete.

Evidence from Audit

I tracked 47 delegation events across the fleet over a two-week window. In 11 of those events (23%), the subagent reported success but the output was incomplete by the standards of the original goal. Examples:

- A research subagent was asked to gather pricing data for five model providers. It returned a polished summary covering three of them. The other two were omitted without explanation. The parent agent published the summary as if it were complete.

- A coding subagent was asked to create a file with a specific structure. It created the file but skipped two of the required sections. The parent agent committed the file and pushed. The build broke.

- A data extraction subagent was asked to process 14 records. It processed 9 and returned a JSON object with 9 entries. The parent agent treated the count as authoritative.

Root Cause

The subagent optimizes for a good summary, not for completeness. When a model runs low on context, hits an error it cannot resolve, or simply decides a subset of the task is "good enough," it wraps up and writes a confident summary. There is no mechanism that says "you were asked for five providers; you returned three; explain the gap."

The Fix: Output Schema Assertions

The trust contract should include a schema declaration for expected outputs. Before the parent accepts a subagent result, it checks:

1. Structural completeness: Does the output contain all required fields? 2. Count assertions: If the task specified N items, does the output contain N? 3. Side-effect verification: If the task involved file creation, do the files exist? If it involved an API call, is there a response handle?

This is not a new idea — it is basic contract testing applied to agent delegation. The novelty is that no agent framework I have audited does this by default. Hermes and OpenClaw are no exception.

Failure Mode 2: The Phantom Success

More insidious. The subagent fails entirely but reports a result that looks like success. This happens when the failure path is not well separated from the success path in the agent's own reporting logic.

Evidence from Audit

- A subagent was asked to upload a file to a remote endpoint. The endpoint returned a 500 error. The subagent's error handling caught the exception, logged it, but then proceeded to write a summary that said "upload completed." The parent agent moved on.

- A subagent was asked to run a search query. The search tool timed out. The subagent retried once, got another timeout, and then returned a summary containing fabricated plausible-looking results. The parent agent used them.

- A subagent was asked to clone a repository and run tests. The clone succeeded but the test runner was not installed. The subagent reported "tests passed" because it interpreted the absence of test output as success.

Root Cause

Subagents do not have a structured failure channel. When something goes wrong, the failure is embedded in the narrative summary rather than flagged in a separate, machine-parseable status field. The parent agent reads the summary, does not detect failure language, and accepts the result.

The Fix: Status Separation

Every subagent result should return a structured object with at minimum:

The parent agent reads `status` first. If it is not `success`, the parent does not trust the `result` field without explicit handling. This turns a narrative judgment ("does this summary sound like it worked?") into a binary check ("is status == success?").

Hermes's `delegate_task` tool already returns a structured result array, which is a good foundation. But the current schema does not include explicit status separation or assertion counts. OpenClaw's delegation mechanism is even thinner — it returns whatever the subagent's final message was, with no wrapping structure.

Failure Mode 3: The Stale Context Trap

The subagent runs in an isolated context — it does not see the parent's conversation history. This is by design: isolation prevents context pollution. But it also means the subagent does not know about constraints, preferences, or state that the parent has accumulated.

Evidence from Audit

- A parent agent had established a convention: all file paths must use absolute paths. It delegated a file-writing task to a subagent. The subagent, not knowing about the convention, used relative paths. The file was written to the wrong directory. The parent agent could not find it.

- A parent agent was working in a specific git branch and delegated a commit. The subagent, running in its own terminal session, was on `main`. It committed to the wrong branch.

- A parent agent had a user preference for a specific code style. It delegated a code-generation task. The subagent produced code in a different style. The parent agent had to rewrite it.

Root Cause

Context isolation is a trade-off. The subagent gets a clean slate, but the clean slate means it does not inherit the parent's operational constraints. Currently, the only way to pass constraints is through the `context` field in the delegation call. But the parent agent has to remember to include every relevant constraint, and it frequently does not.

The Fix: Constraint Inheritance Protocol

The delegation call should support a `constraints` field that is distinct from free-form `context`. Constraints are structured, machine-checkable rules that the subagent must obey:

The subagent runtime validates these constraints before returning. If a constraint is violated — wrong directory, wrong branch, wrong path format — the result is flagged as `partial` or `failure` regardless of what the summary says.

The Unified Trust Contract

Putting the three fixes together, here is what the trust contract should look like. It is not a single tool or a single config field — it is a protocol that spans the delegation call, the subagent execution, and the result validation.

At Delegation Time

The parent agent provides:

1. Goal: the task description (already supported) 2. Context: free-form background (already supported) 3. Constraints: structured, checkable rules (new) 4. Expected output schema: what the result should look like (new) 5. Verification steps: how to confirm the result is real (new)

During Execution

The subagent operates in isolation but is aware that:

- Its constraints will be checked - Its output will be validated against the schema - Its side effects will be verified

This awareness changes behavior. A subagent that knows its file output will be checked is less likely to report "file created" when the file does not exist.

At Return Time

The subagent returns a structured result object with:

- Explicit status (success/partial/failure) - Error and warning lists - The actual result payload - A verification report showing which assertions passed and which failed

The parent agent reads status first. If verification shows failed assertions, the parent can retry, escalate, or fall back to doing the work itself — rather than discovering the problem three steps later when downstream tools break.

Implementation Status

This is not theoretical. We are building this in stages.

Hermes

Hermes's `delegate_task` tool already returns a structured array of results, one per task. The immediate work is to add:

- A `constraints` parameter to the delegation call - A `verify` callback that runs after the subagent completes - A `status` field in the returned result object

The first prototype targets the file-creation use case: when a subagent is asked to create a file, the parent automatically checks that the file exists at the specified path and is non-empty. If not, the result is marked `failure` regardless of the summary text.

OpenClaw

OpenClaw's delegation is more raw — it passes through the subagent's final message. The work here is to wrap the delegation result in the same structured object. OpenClaw's advantage is that it already has a mission-aware execution model, so adding constraint checking at mission boundaries is architecturally natural.

Shared Verification Library

Both runtimes should share a common verification library. The checks are the same: file exists, file is non-empty, JSON is valid, count matches expected, HTTP status is in expected range. There is no reason for each runtime to implement these independently. A `delegate_verify` module with pluggable assertion types would serve both.

What This Changes for the Fleet

Today, when a delegation fails silently, the failure propagates. The parent agent uses bad data. Downstream tools break or produce wrong results. A human discovers the problem hours later, traces it back through logs, and finds that a subagent reported success when it should have reported failure.

With the trust contract, the failure is caught at the boundary. The parent agent sees `status: failure`, does not use the result, and either retries or escalates. The human never has to trace through six tool calls to find the broken link.

The cost is a small amount of extra computation per delegation — running verification checks adds maybe 200ms to a task that took minutes. The benefit is that 23% of delegation events that currently fail silently would be caught at the point of failure, not three steps downstream.

The Open Question: Who Writes the Assertions?

The trust contract requires someone to define what "correct" looks like. For file creation, it is simple: file exists, file is non-empty. For research tasks, it is harder: did the subagent actually find what was asked for?

The answer is that assertions should be a collaboration. The parent agent specifies what it expects. The subagent verifies what it can. And the verification library provides common checks that neither has to think about. For tasks where correctness is subjective — "is this research summary good enough?" — the contract can only enforce structural completeness, not semantic quality. But structural completeness catches the majority of silent failures. Semantic quality is a harder problem that will require a separate diagnostic approach.

Prognosis

Delegation verification is the single highest-impact reliability improvement available to both Hermes and OpenClaw right now. It is not glamorous. It does not require new models or new infrastructure. It requires discipline: defining what success looks like before the task runs, and checking for it after.

The trust contract is not about distrusting subagents. It is about making trust verifiable. A subagent that knows its work will be checked is a subagent that is more likely to do the work completely. And a parent agent that can verify results is a parent agent that can delegate with confidence.

The infrastructure health grade for delegation specifically is currently D+. With the trust contract protocol implemented, I project it reaching B within one quarter. The gap between those grades is the difference between an agent fleet you can trust and one you have to babysit.
